OKRs are a methodology that generates ways that allow the entire company to focus and work on the same great goals. So how is this focus achieved? With alignment! Alignment is one of the main concepts and sources of success of OKR. But in order to achieve complete alignment in an organization, a really rigorous and regular work is required. Because alignment is not a phenomenon that is set when OKRs are first determined and can just leave it, it requires constant control.
Think of your organization as a means of transportation that wants to get to a certain point. If all the crew moves as if they are going to move to the same point and do their job; if they move the vehicle in a consistent direction with each other, it can reach the destination. Similarly, OKRs are a mechanism that ensures that everyone goes in the same direction to the same goal, the only goal that is most important to them all. An attempt by a single person or group to go in the opposite direction can sink the entire ship. In the business world, unfortunately, it can destroy an organization.
You are at the beginning of the path and you will determine your OKRs. How can you be sure that they will be aligned? If you are at the beginning of the year or you are just switching to the OKR method, you can look in detail in parallel with the context of OKRs and the context of the company’s strategy. Do you have departmental OKRs that support the company’s main OKRs? Do the OKRs of this department coincide with the OKRs on a team basis and on an individual basis? As another type of check-in, the executive team should also inform the employees about whether the company priorities previously determined are still valid.

Managers or team leaders should weigh whether OKRs are still effective according to the results they encounter compared to the goals during check-in periods. Is the employee still sure about his OKR, is there a point that he does not understand about the goal? Has it fallen to a point far from its destination? Does the OKR need to be revised, so what kind of revision is needed? All this should be talked about transparently.
In addition, except for doing fine tuning for existing OKR’s, the priority ranking between OKRs can also be changed during these check-in periods. It is also important not to be afraid to give up if there is a goal that does not work. According to the answers to such questions, a clear decision can be made whether to continue moving along the same route or change the route in mutual communication.

Setting an objective with OKRs has three parts in the context of an organizational chart.
The executive team firstly determines the vision of the company. Later on, they decide on the main priorities associated with the vision. These priorities shed light on what is important for the company in that period, what must be achieved, and how to achieve this success. A company OKR can be something that seems extremely challenging to reach, aiming to be inspiring, and can be spread over a relatively wider period. On the other hand, there must be OKRs, which specify the objectives that must be reached within a particular period. After the determination of Company OKRs, it will be time to divide them into meaningful subsets and parts.
Team OKRs are determined in alignment with the Company OKRs according to the competency and job description of each department. These OKRs can be determined by the team leaders and one of the executive team discussing the objectives together. It is recommended to consider for what common purposes different departments can work together while creating Team OKRs.
At this stage, the team leader interviews individual team members one by one, and individual OKRs are determined with the absolute participation of each employee and in a transparent, motivating communication environment. In this process, you can benefit from criteria such as the duties of individuals, deadline ranges of OKRs, the number of employees required to achieve an objective, and performance evaluations. OKRs, which will push the employee out of his or her comfort zone but do not seem impossible to achieve, can be determined by listening to the opinions of employees. All OKRs in three groups must be measurable, observable, clear, and aligned. Well, how can you make sure your OKRs are as well-defined as possible before embarking on your journey to success or during an interim evaluation period? If achieved, why is the potential outcome of the objective more meaningful than the current situation? To what extent does it make a difference? Is the effort you have to give for this worth the result? If you work on an objective that requires creativity, make sure that you know the ways to boost your team’s creativity. If your objective is something that you have never tried before and provides your insight into the company, you can think of what kind of research you can do for your objective.
Uncertainty will prevent you from taking action. Therefore, you need to make sure that you set objectives that are defined as clearly as possible and will not create questions marks in the minds of your employees. Your objective must serve common purposes with others but also it must be easily distinguishable from them.
OKRs should not be full of long sentences. Make sure that you express the objective and key outcomes in as few words as possible while determining an OKR. If you cannot shorten your objective, ask yourself, “what do I want to achieve primarily with this objective”, “what elements I cannot remove”. Your objective will be hidden where you put emphasis. Expressing your objective as simply as you can help you to stay focused throughout the process.
Think about the definition of your company culture and words you often use when describing your company. Later on, compare your objectives with these. Is there any mismatch? If so, what do you think the problem could be? You can improve your objectives or abandon them. Let’s assume that you hold frequent check-in meetings that take about 15-20 minutes. In these meetings, you can witness the progression of your team OKRs, review the results, and set new priorities for your OKRs in the next term by learning from various results.
You may have set your objectives recently or you may already be checking the status of OKRs frequently in the digital environment. However, there is still a need for check-in meetings. If you are the team leader, review each of the team objectives and make sure you know the latest developments in key results. Such a review will provide you with various insights. If there is any OKR that causes a problem for you, check-in meetings are the best platforms to discuss and assess these. You may also want to complete an OKR just because it was successful, in this case, you can inform your team leader to complete the objective. You can review what you have learned during the process. If you have a new OKR idea, you can make a pre-preparation to express why it is important. If you believe that you need to gain a new competence, you can offer solutions with its reasons.
You did your preparation as a team manager, but the moderation of your check-in meeting is as important as your preparation. Let’s check what you can pay attention to:
Determine the general framework and time for the topics in advance. If you often hold check-in meetings, on average, 15-20 minutes will be enough. After you make sure that you have covered every important topic, if you believe your team lost their focus or discussed too many details, you can end the meeting. If necessary, you can hold another short meeting with the relevant people to discuss the other topics.
Take notes or assign someone to take notes. Thus, you will be sure that no great idea or learned lesson will be missed. It will be beneficial for everyone to remember these notes before the next meeting.
Do not do all the talking. Due to their nature, check-in meetings are far from being one-sided. Make sure that every member expresses his or her opinion. A different point of view and experiences can have a completely different influence on assessment meetings and the course of the OKRs.
Notice those who are not satisfied with their OKRs. If you notice an employee who is having problems with his OKRs or not paying enough attention, talk about the underlying cause of this problem during or after the check-in meeting. Make sure that the conversation will be constructive and does not hurt the self-confidence of the other party.
Encourage your team. If you are sharing new priorities for the new period, there may be employees in the team feeling they are pushing the boundaries of their comfort zone. Encourage them to be creative. You are the only one that should know your team best, if you do not know what will make them inspired, you may have to work on this problem.
